Kuldeep put it bluntly: “Probably the biggest challenge is not what AI you are running. The biggest challenge is knowing what AI you are running and you don’t know about.” Consider this real-world example: a large retail bank discovered hundreds of AI touchpoints scattered across the organization—ChatGPT embedded in scripts, Excel add-ins, team-built agents—all running without formal approval. None of it was malicious. It was enthusiasm meeting accessibility. But it meant the bank had no inventory, no lineage, no risk ratings, and no control. This “shadow AI” phenomenon is fundamentally different from previous waves of shadow IT. These aren’t just unauthorized tools; they’re decision-making systems that can amplify bias, mishandle sensitive data, and generate harmful recommendations—all while appearing helpful and intelligent. Reframing Governance: From Blocker to Enabler Here’s where the conversation gets interesting. Amy made a compelling case that should resonate with every executive struggling to balance innovation with risk: “I believe that governance when done right, really gives people confidence to innovate responsibly.” This isn’t just optimistic thinking. It enables you to identify customer needs faster, design and launch new products with confidence, and target the right customers at scale—all while maintaining the trust that is the foundation of financial services. AI Governance ≠ Data Governance (But You Need Both) Many financial institutions believe their mature data governance programs already cover AI. They don’t. Amy clarified the distinction: “Data governance is going to ensure the quality and the control of the information, but AI governance ensures trust in your outcomes and your decision making.” Traditional data governance focuses on inputs—ensuring data is accurate, traceable, and properly controlled. AI governance extends that foundation to outputs and decisions. It asks different questions: Which documents can your RAG pipeline access? What data went into this embedding? How do we explain this model’s recommendation to a regulator? What happens when the model drifts? The data landscape itself has fundamentally changed. Banks now deal with entirely new asset types—vector databases, embeddings, prompt logs, agent actions—that didn’t exist in the “old world” of traditional analytics and decisioning models. As Amy noted, “We all know the adage garbage in, garbage out, but AI puts that on steroids.” Without trustworthy data, you cannot have trustworthy AI. Full stop. What’s Driving the Evolution Several trends are reshaping how financial institutions approach AI governance: End-to-end AI systems are emerging that oversee the entire lifecycle—from risk assessment and data tracking through deployment, monitoring, and audit trails. These aren’t just model management tools; they’re comprehensive governance platforms.Governance is being embedded in the tools themselves. Modern AI platforms now include native support for drift detection, explainability, fairness checks, and bias monitoring. The tooling landscape is exploding, and smart institutions are leveraging these capabilities rather than building everything from scratch. Third-party AI risk has become a critical priority. Banks now work with dozens of external AI providers and hundreds of third-party data sources. This brings new challenges around copyright, contractual terms, model transparency, and—critically—exit strategies. Amy emphasized that financial institutions’ existing strengths in third-party risk management position them well to extend these frameworks to AI vendors. Where to Start: Practical Steps The good news? You don’t have to boil the ocean. Amy and Kuldeep offered concrete advice for getting started: Start small, but strategic. Choose a high-impact, high-visibility use case—think fraud detection, client onboarding, or vendor management. Build momentum with quick wins that demonstrate both the power of AI and the value of governance. Embed governance from day one. Don’t treat it as something to bolt on later. As Amy put it, “If you treat it as an enabler versus a stopper, then I think what you’ll find is that it enables the pilots and the organization to move faster.” Focus on the foundation. You can’t have trustworthy AI without trustworthy data. Start with clean, well-governed datasets, strong lineage tracking, and clear ownership. Think programmatically, not project-by-project. This is perhaps the most critical insight. Kuldeep emphasized, “The most significant bottleneck in any framework… isn’t really the technology or the process. It’s the people.” Effective AI governance requires change management, communication, executive sponsorship, and organization-wide adoption. It’s an ongoing program, not a one-time initiative. So make sure that you have the right governance and don’t go too heavy-handed, but also don’t leave it to chance.” For financial institutions in 2026, AI governance isn’t optional, and it isn’t just about avoiding disaster. It’s about building the foundation for sustainable, responsible innovation that creates lasting competitive advantage. It’s about giving your teams the confidence to move fast without breaking things (or trust).
